How to Use AI to Build a Stronger School Culture
A five-step leadership framework for building school culture and staff wellbeing, plus AI tools to help.

A five-step leadership framework developed by Assistant Principal Becky Wagoner from Athens, Georgia, and powered by Little Wins and MagicSchool AI for building school culture. Use it to turn what you hear from staff into consistent, visible action all year.
Why try it
Strong culture is not a byproduct of good test scores or a full curriculum binder. It comes from the conditions leaders build around their people: how often you listen, how fast you respond, and how visibly you show up. Schools that run on this kind of system see higher staff retention, stronger collaboration, and more consistent outcomes in the classroom.
Pairing this framework with AI tools like MagicSchool does not replace that leadership work. It gives you a thinking partner for the parts that take the most time: turning survey data into a plan, drafting a shoutout, or getting a staff newsletter out the door, so you can spend more of your own time actually in the hallways and classrooms with your people.

Instructions
Listen frequently
Replace the single annual culture survey with a short monthly check-in. A quick survey gives you a real-time read on how staff are doing instead of one data point at the end of the year. Utilize it during a time when your staff is already present, such as the monthly staff meeting.
Respond quickly
Staff stop responding to surveys once they stop seeing action, so name what you saw in the survey and what you are doing about it.
Lead visibly
Get out from behind your desk and into hallways, classrooms, car rider line, and PLCs. Visible leadership also means covering a class or a duty yourself when a staff member needs a break.
Recognize intentionally
Build recognition into your calendar instead of hoping it happens on its own.
Build trust daily
Trust builds through small, consistent choices: protecting planning time, streamlining tasks your office can handle instead of your teachers, and keeping the commitments you make.
Activity variations
Adapt to fit your school's vibe, budget, and setting.
District-level rollout
District leaders can hand this framework to their building leaders as a shared language for culture work, then use one-on-ones to coach on each commitment.
Build your own chatbot
Create a custom MagicSchool chatbot tied to a specific goal in your building. Use MagicSchool's built-in Raina assistant to help you write the first prompt.
Focus on new staff first
Run your first cycle through the framework specifically for new teachers during the opening weeks of school, since early recognition shapes how they feel about your building for the rest of the year.
